Annual Contract Value (ACV — the amount a customer pays per year) is the most common starting point for segmentation, but it’s not the whole picture. A customer paying $30,000 a year with a simple product and one stakeholder needs a very different approach than a $30,000 customer with a complex setup and five decision-makers involved.

How much hand-holding does your product require? Some products need significant guidance before customers see value. Others are intuitive enough that customers can succeed with good documentation and occasional nudges. The more your product requires customers to change their habits or workflows, the more human support you’ll need.

What are you trying to achieve — retention or growth? If your goal is to push NRR (the percentage of existing revenue you keep and grow) above 120%, you need the kind of close relationships that surface expansion opportunities.
